Formal vs. Informal Power: Two Paths to Social Success

Social success has a lot to do with attaining and maintaining a position of power within a group, from which you can exert a large amount of influence. But not all power is created equal. When talking about this topic, I find it useful to make on crucial distinction: the one between formal and informal power.

Formal and Informal Power: Definitions

Formal power comes from the official position one holds within an organization or social structure. It is properly recognized by some type of written contract or official agreement, and regulated by a strict set of rules that everyone in the organization or social structure knows and must obey.

Formal forms of power exist in politics, business, religion, but also in social structures like a sports team or a student’s club. The manager of a company has formal power. So does the captain of a football team. This type of power changes as one’s official position within a structure changes, which is why many people compulsively seek to better their position.

Informal power comes, not from an official position, but from the respect and appreciation one has earned from the members of a group. This respect and appreciation allow the individual to influence his or her peers in a way that others within the group cannot.

Informal power comes from a person’s internal qualities. An employee may gain informal power in his department by being known as very competent and skilled in what he does. A person may gain informal power by having integrity and being trustworthy. And another person may gain informal power by being likable and charismatic.

The Power of Informal Power

Making the distinction between the two kinds of power is essential. Because many people simply aren’t aware of the existence or influence of informal power, and they blindly compete with others for the limited amount of positions that provide formal power. They wanna be managers, and leaders, and bosses, and CEOs. However, informal power is not only real, but it can often be much more valuable than formal power.

Here’s an example I’ve seen transpire many times while coaching clients within companies and corporations.

There is a manager of a department of a company, and he has formal power in that department, stipulated by his job description. In the same department, there is also a guy who is a simple employee, but who is known to be very skilled at his job. Everyone goes to him for advice, and he is eager to help. He is friendly and likable, he encourages others, and he knows everyone by name, while the manager doesn’t bother with such ‘details’ and acts more like a dictator than a manager.

In such a situation, the manager has formal power, but this employee has a lot of informal power. So much informal power, in fact, that it may be worth more than the formal power of the manager. For instance, this employee may have such good relationships with his colleagues, that if he leaves to another company, half of them would follow him. And his manager knows this. Such influence is no small thing, and a smart manager would make sure that such an employee is treated well, because otherwise he might do some real damage.

It’s just one type of situation, but informal power can trump formal power in many ways, in all kind of organizations and social structures.

Leveraging the Two Types of Power

So, while formal power is good and not something to ignore, after this analysis I hope it is clear that many times, informal power is even more desirable.

Ideally, you wanna have both forms of power within a structure. Also, achieving informal power first is often a great way to then acquire formal power as well. But even if you can’t acquire formal power due to heavy competition and political games, you may be better off by acquiring informal power anyway.

How do you attain informal power? It takes three key ingredients, to which I’ve already alluded above:

1) Competence. There is no doubt that people respect competence, especially in a field relevant to them. Members of a debate club respect good debaters; members of a sales team respect good salespeople. So getting good at what you do within an organization or social structure is a great way to earn respect, and thus informal power.

2) Character. Great leadership books and courses regularly talk about the value of character. But its role is much more important in acquiring informal power than formal one, because, like competence, in triggers respect, as well as trust. Being honest, having integrity, being fair, having confidence, being resolute, this kind of character traits will get you far within any group.

3) Social Skills. Your social skills play perhaps the most important role. You wanna be able to engage people in interesting conversations, be witty and funny, and make them enjoy your presence. If they like you, they are much more eager to follow your lead. You also wanna be able to speak in a way that persuades, inspires and motivates people, which directly gives you more informal power over them.

Fortunately, you can cultivate these 3 traits and use them to gain informal power incrementally. Each day you can put in some work, and each day you can see your informal influence rise.

Taking Action and Taking Risks That Lead To Social Success

I frequently say that social success builds up on a foundation of social confidence and good social skills.

Most people who lack the social life they want are in this position because they are lacking in these two departments. Social situations commonly make them feel nervous, and they are somewhat socially clumsy.

Fortunately, there are steps they can take in order to utterly change this. Social confidence and skills can be learned. It’s mostly a matter of training one’s mind to think in a new way, and building positive social habits. I describe this process in more detail in this special presentation.

This process does take some work though, as learning anything meaningful does. For shy and socially anxious people, this is where a lot of procrastination often comes in.

Although they feel lonely, although they crave a better social life, it’s common for them to postpone working on their social confidence and skills over and over again, and just try to distract themselves from their problems with TV, computer games, food, alcohol or daydreaming.

I understand this phenomenon. Years ago, when I realized I was socially insecure, I didn’t immediately start looking for a solution. At first I just waited, hoping this problem will go away on its own. It didn’t. Then when I eventually picked up a book on overcoming shyness, it took me months before I seriously started practicing what I had read in it.

I procrastinated a lot. But eventually I took the necessary steps to find a reliable solution for my social insecurities and I applied it consistently until I became the socially confident and capable person I wanted to be.

When I look at the shy and socially anxious people I talk to today as a social confidence coach, I see a similar issue of procrastinating and not taking action. Only sometimes it’s so acute it’s shocking even to me.

smileSometimes I’ll have an email exchange with someone who’s been socially anxious for over a decade, and although they’ve read a bunch of advice over the years about overcoming this, they’ve yet to take even the first practical step for improving their confidence.

Considering how precious and short our time on this planet is, wasting so much of it is mind-boggling to me. Nevertheless, many people procrastinate for years before truly doing something to improve their social confidence. So I’m writing to hopefully help change that.

There are a few major reasons why we procrastinate in overcoming our social insecurities, which I’m gonna address one by one, and I’m gonna show you how to deal with them:

1. Delusional Hope

This is when a person thinks their shyness or social anxiety will just go away on its own, if they just wait. Kind of like a bruise on your arm that heals itself. Unfortunately, that rarely happens.

You see, the mind doesn’t work the same way the body works. Your body repairs itself. Your mind on the other hand reinforces the thinking, feeling and behavioral patterns you already have. So if your thinking is negative, you feel nervous in social settings, and you avoid social interaction, as time goes by this will only stay the same.

In order to change, you need to take conscious action and effectively re-condition yourself to think, behave and react emotionally in a different way. Here is my blueprint for doing this.

2. Lack of Hope

There are also many individuals who lack hope in the exact area where it’s important for them to have hope. I’m talking about the people who simply don’t believe they can overcome their social insecurities, so they choose to do nothing.

When a person tells me “I just don’t think I can overcome my shyness”, I will typically ask them “What makes you think that? Have you tried it multiple times and failed? Have you seen lots of people around you trying it and fail?” They’ll usually reply: “No, it’s just something that I think”.

That’s the kind of thinking that’s not rooted in concrete experience and has little to do with reality. The person thinks they can’t overcome their shyness just because their thinking is generally pessimistic, without solid proof to support it.

And this is the type of thinking that’s most toxic. It’s the kind of thinking that keeps folks stuck in jobs they hate, in mediocre relationships, in circumstances way below their potential, all while reality permits so many things to be achieved. It’s the kind of thinking not to be trusted.

I’m not saying that you should believe with certainty that you can overcome your social insecurities without proof (I believe it, but I have lots of proof). I’m just saying to have some hope that this is something that may possibly be done. And that possibility is what makes it worth trying. If other people have succeeded, why can’t you?

This leads me to my next point.

3. Not Wanting To Take Risks

For some, even when they think it might be possible for them to gain social confidence, it’s not enough to take action. Because the possibility of failure is also there, and they don’t wanna assume that risk. They aren’t willing to try something until they’re sure it’s gonna work. They want guarantees of success.

Interestingly enough, this is the precise kind of mindset that’s at the root of shyness and social anxiety.

You could say that shy and socially anxious people feel nervous in social situations and they don’t talk much because they’re afraid they’ll say something stupid or weird or boring, and they’re not willing to take that risk. So they end up watching from the sidelines as others talk, bond and have fun.

The fact of the matter is that in life, there are no guarantees. If you wanna achieve anything, you gotta be willing to take some risks.

You take risks by opening up and participating in social situations, and the reward is that you get to have a fun social life. You take risks by trying a solution for your insecurities that seems good after an external evaluation, and the reward is that you get to overcome your social insecurities. Even if that solution may not be ideal for you, because eventually you’ll get to the right one.

Somehow, this discussion all goes back to time. Time is the only finite resource you have. You don’t want to waste away years and years of it by waiting and delaying and avoiding risk, instead of working on overcoming your social insecurities and trying the solutions that exist. 

Trust me: years from now, when you’ll be looking back at your life, the biggest regret you’ll have is having procrastinated, not having taken more action and not having taken more risks. And the biggest satisfaction you’ll have is that of having put everything into it and tried all that you could to be the best person possible, and have the best life possible.

Confidence Is The Winner

Confidence, more than ability, is usually what separates the winners from the losers and so what better trait to focus on for improving your confidence.

Some people are innately very confident and I am sure we all secretly harbor some resentment towards them because of it but even if confidence does not come easily to you, it can be improved. The 5 Unorthodox confidence boosting techniques we are going to focus on today are:

1. Wear Outrageous Underwear
2. Make Statements – Limit Explanation
3. Learn To Love Silence
4. Dress Dapper
5. Finish Well

1. Wear Outrageous Underwear

Sometimes the only thing you need to do to put your fears to rest is to have a secret that you know and no one else does. Imagining people in their underwear is yesterday’s news, wearing your own outrageous pair of skinnies under your clothes in the new future.

Having this little secret that you and only you in the room know will help you feel more relaxed and settled.

Personally, whenever giving a presentation or networking I like to wear a pair of silk black boxer shorts with bright red hearts on. (Yeah, too much information I know) but it is this little outrageous act that relaxes me and allows me to be at my most confident. Try it and see for yourself.

2. Make Statements – Limit Explanation

Confidence is all about perception and the quickest way to destroy that perception is to overly explain your job, idea, background, latest travels etc. Try to limit the amount of explaining you do unless specifically asked to.

Simply making a one sentence statement is incredibly powerful because it comes across that what you just said does not need explanation or proof.

“I’m a Personal Branding consultant who works with my clients to define and project a powerful Personal Brand both online and offline” is far more powerful then “I’m a Personal Branding consultant who works with my clients to define and project a powerful Personal Brand both online and offline. You need a personal brand because…..and I do this…and this for you…with this on the side”

3. Learn To Love Silence

Silence is your friend, my friend.

Most people hate silences and will do anything to avoid them, and it is for this reason that learning to love them can be so powerful.

Whether the silence falls within a natural lull in conversation or when contemplating an idea, people will normally try to jump in and fill it with repeated words, fill words or just plain nonsense. Anything but the silence.

If you can learn to enjoy the silences, not try to fill them and use the time to actually think (as opposed to having shifty, uncomfortable eyes) then the world is yours. People admire this trait and subconsciously attach a huge amount of self confidence to your character.

4. Dress Dapper

We all make snap decisions, we shouldn’t but we do. If you’re not looking your best, you will never feel and act your best.

Remember how confident you felt in a Tux or a beautiful dress. (Tux for boys, dress for girls. Behave people.) Clothes make a difference and nothing saps your confidence like turning up underdressed and not looking your best.

Take the time to make sure you look dapper and let your confidence expand from there. Your look is the foundation of your confidence.

5. Finish Well

It’s all in the finish people. Fortunately you can make a hash of almost everything but if you finish well, that has the major impact on what the audience takes away.

Focus on always finishing speeches, conversations and network events with a powerful and confident close. Practice and perfect it.

With a powerful close that will leave a great impression you can be safe in the knowledge than no matter how badly things go, people will tend to remember at least a confident close. This knowledge will also help you relax and in turn act more confident. It’s a great fulfilling circle of awesomeness.

The Elusive Reason Why Success Is Elusive

You may hear people talk about various reasons why success in various areas is so elusive: lack of a clear goal, lack of the right attitude, lack of consistent action – all solid reasons in my view. Yet, at one point in time, whenever I would hear them, I would get a feeling of that’s-not-all-there-is.

I didn’t know what was missing at first, but I eventually found out: the hardest to grasp reason why success is elusive. The reason few people are aware of, so they can’t really address it and get the success they want. Here it is:

Success is in the subtle differences.

That’s it! If you look at two people, one with tremendous success in a certain area and one who is a huge failure in the same area, they are usually not that different in terms of thinking, feeling and behavior.

Sure, they may be some visible personality and behavior differences between them, but most of them are really subtle. Nevertheless, it is these small differences that determine the big difference in their levels of success.

Success Subtlety Explained

Let’s take an example in my familiar area of people skills: a person who seems cool, confident, charismatic and one who doesn’t.

You may easily discover some evident differences between them, like one is dressed in a very stylish way and the other like they’ve received their clothes for charity. And fixing these differences will get them closer in terms of the vibe they send.

However, a huge part of the difference in coolness between them will still be there. Because coolness, confidence and charisma are mostly projected by subtle things such as: a bit more eye contact than most people, a swift smile at just the right moment, choosing one way of phrasing an idea instead of another.

I find that most people are not able to pick up these subtle factors and understand them at a conscious level. This is why a lot of the advice on how to improve your people skills, how to get rich or how to advance in your job seems very general, superficial or simply ineffective. It’s based on a superficial understanding of those key differences between people who have success in these areas and people who don’t.

The Takeaway

The point of this article is not to discourage you. It is to get you to walk that extra mile if you want success, and understand the subtle factors that create it.

In my case, I have studied the area of people skills for more than a decade now, thinking about it obsessively, observing people, researching social dynamics or analyzing the same video material for dozens of times; and I know how much this compound effort helped me.

If you want to understand the subtle factors that create success, here are the action steps I believe will help you the most:

  1. Go beyond general advice and seek more specific and in depth information. General advice is a good start, but it usually does not do a lot by itself to help you grow.
  2. Learn from the specialists, not from the amateurs. Learn from people who dedicate themselves to one area and they grasp that area very well.
  3. Focus your learning. Don’t try to learn everything at once. Choose one personal development area which is important for you and stay on it until you see real improvements, then move on.

Remember: The subtle differences in thinking, feeling and behavior have ripple effects. They create big differences in your external reality. They differentiate people with excellent skills and results from your average Joe.

You may easily discover some evident differences between them, like one is dressed in a very stylish way and the other like they’ve received their clothes for charity. And fixing these differences will get them closer in terms of the vibe they send.

Taking Success Advice from Successful People Is Not a Good Idea

I was recently watching the last The Tonight Show with Conan O’Brien, in which he said goodbye to NBC and his fans. His memorable last words were: “If you work really hard and you’re kind, amazing things will happen. I’m telling you: amazing things will happen”.

I’m sure Conan O’Brien is a cool guy and I think he has some great achievements, but if working hard and being kind were the only two ingredients for amazing things to happen in one’s life (aka being successful), we would have a lot more successful people, living amazing lives.

I believe that sometimes, successful people can give powerful success advice. I personally know some who do. However, I believe this is rather the exception than the rule, and in most cases, taking success advice from successful people is not such a good idea.

The main reason is the fact there is a huge difference between being successful and being able to understand success and teach it to others. Here are some phenomena which often happen with successful people:

  • They’re naturals. They do things in a certain way out of instinct, and this gives them results. But they don’t really know what exactly they’re doing which gets them success, even if they think they do. So they will often give advice like: “Just be yourself. Act naturally.” Ha?
  • They may consciously try certain things which give them the results they want, but they try multiple things at once and they’re not able understand which one of them exactly works and is the true source of their success.
  • They discover things which help them get results, in their context, and they wrongly believe these things apply to everyone, in every context. They generalize quickly, ignoring the specifics of each human being and each situation.
  • They lack the skills to present and explain their ideas for success in a very clear and meaningful way, which would make the advice truly useful.

I know that successful people are given a lot of credibility in offering advice for success, and sometimes for personal development. People think that someone who has success is the best to teach it. Considering the points above, you can see why this is faulty logic.

Successful people need a lot more than success to also provide solid success advice. They need a high degree of awareness, analytical skills, scientific, critical thinking, communication and people skills. Only then, you can rely on them to give powerful success advice.

Beyond successful people, I believe there is one other category of people which is usually much better at giving success advice. I call them modelers. They’re the people who observe, study and model successful people, extracting the patterns of success.

Why are they better at giving success advice? For one, because they generally have a lot more of the skills presented above, which are required to understand and teach success. And also, because they don’t stop at modeling just one successful person.

It’s great that you’re looking to understand success and use this understanding in your personal development. In this journey, remember that choosing the proper sources for success advice can be just as important.
